Building a cross-market case study when the LATAM results were stronger than the US results—how do you position that?

Real scenario: we ran a campaign with a mid-tier beauty brand. Same product, same budget allocation, similar creator tier in both LATAM and US. The LATAM side crushed it—higher engagement, higher conversion (we think), faster community pickup. The US side was solid but noticeably less explosive.

When we go to build a case study, we have a choice. We can:

  1. Make it a LATAM success story only (but then we miss the opportunity to show how we work across both markets).
  2. Present both results and explain the differences (but then we look like we underperformed in the US).
  3. Find a different angle that makes both results look strategic (but that feels dishonest).

The thing is—there ARE real reasons the LATAM results were stronger. The audience demographic is younger, the platform mix favored our content strategy, the creator had more authentic community overlap with the product. None of this was a mistake on the US side. It was just… different market dynamics.

But when you’re writing a case study that’s supposed to convince a new US client to hire you, how do you authentically present the story without either burying the LATAM success or making the US results feel like a consolation prize?

Has anyone navigated this? Like, do you separate them entirely, or is there a way to frame unequal results as a win across the board?

What I do: I present them as a two-case-study package with a clear thesis: “Here’s how we engineered success in a high-growth market (LATAM). Here’s how we adapted that framework for a mature market with different dynamics (US). Both demonstrated profitability for the client.”

Then I’m explicit: “LATAM saw faster uptake because [specific variables]. US saw more gradual but sticky growth because [different variables]. For your brand specifically, here’s what we’d recommend based on which market profile you fit.”

That’s not burying the US results. That’s positioning them as intentional strategic decisions. And it’s way more credible than pretending both campaigns were identical success stories.

I think from a creator standpoint, this honestly happens a lot and it’s rarely the creator’s “fault.” Different audiences, different energy, different timing.

What matters more is that the brand sees the authentic storytelling happening on both sides. If you show a case study where you’re being honest about what worked and what didn’t, that actually builds more trust than pretending everything worked equally well.

I’d rather see an agency say “we crushed it in LATAM, we learned important things in US, here’s what we’re doing differently next time” than see them try to spin equal results when they weren’t equal. That’s the kind of agency I want to work with.

The strongest positioning is actually the most direct one: show both results in their actual market context.

When I’m evaluating case studies, disproportionate regional performance doesn’t concern me—it concerns me if you don’t have an explanation for it. If you can articulate why LATAM outperformed—demographic composition, platform penetration, competitive landscape, creator-audience fit—that demonstrates strategic thinking.

What fails is when an agency tries to normalize the results artificially or bury the weaker performance. That signals either lack of market understanding or, worse, lack of transparency.

If the LATAM results were stronger, own it, explain it, and show what you learned that informs US strategy going forward. That’s a much stronger narrative than trying to make the results equivalent. You’re showing expertise, not hiding shortcomings.
