Turning a viral Russian UGC success into a playbook that actually works globally—where do you even start?

We had this moment last quarter where one of our UGC creators in Russia basically struck gold with a specific hook around product benefits that just resonated massively. High engagement, conversions, repeat views—the kind of content brands dream about.

First instinct? “Let’s just scale this everywhere.”

Then reality hit. We sent the concept to our US contacts, and it completely flopped. Not because the translation was bad, but because the underlying insight that made it work in Russia wasn’t universal.

But here’s the thing—there was something universally smart about it. It wasn’t a cultural artifact. It was a genuinely good creative principle that we hadn’t articulated clearly enough to apply elsewhere.

So I started reverse-engineering it. I pulled apart the successful Russian UGC video frame by frame, looked at:

  • What problem it solved for the viewer
  • How it structured the information (hook, proof, emotion)
  • What made the creator feel authentic while delivering the message
  • The pacing, the visual choices, the tone

Then I rebuilt it as a principle rather than a copycat formula. Instead of “recreate this Russian vibes approach,” I documented it as “start with the specific, concrete problem the user faces, show the product solving it in context, make the creator’s personality the trust element.”

Applied that principle with US creators, and it worked. Different execution, same underlying genius.

The exchange of expertise piece is real too. I realized I needed to actually talk to the Russian creator about why it worked, understand their thinking, not just copy the output.

Now when we get a viral hit in one market, we don’t immediately try to scale it. We extract the principle, validate it with creators and strategists in different markets, then adapt intelligently.
