Building measurable benchmarks for influencer ROI when your case study database spans two completely different markets

I’ve been collecting case studies from influencer campaigns across Russian and US markets for the past year, and I realize I’ve accidentally built something useful—but I don’t know how to actually use it.

I have about 60+ documented campaigns: 35 Russian-market campaigns and 25 US-market campaigns. All documented with media spend, reach, conversions, and timeline. But when I try to extract benchmarks from this data to guide future campaign decisions, everything breaks down.

The problem: The case studies show wildly different patterns depending on how I slice them. If I group by influencer tier (micro vs macro), the ROI patterns are completely different between markets. If I group by product category, same issue. By platform? By season? By audience size? Every slice reveals different benchmarks.

Last week, I was trying to use this data to justify influencer budgets to my leadership team. I wanted to say, “Here’s what other successful campaigns show as ROI,” but I realized: successful in which market? Under which conditions? With which type of influencer?

I’m starting to think the real value isn’t in finding one universal benchmark—it’s in understanding the conditions under which benchmarks change. But I don’t have a system for that yet.

Has anyone else built a partnership network across both markets? How do you use your collected case studies to make actual decisions without getting lost in the complexity? What framework do you use to say, “For this specific situation, here’s what we should expect”—without having to restart your analysis from scratch each time?

Also—and this is critical—document the failures and underperformers with the same rigor. I notice people tend to document wins and ignore campaigns that didn’t hit targets. But the pattern of what doesn’t work is often more predictive than what does.

Example: I have 3 macro-influencer campaigns in the US luxury segment that all underperformed despite meeting all the “standard” success criteria. They failed because the influencer audience didn’t align with the brand’s values—not a metric issue, a values issue.

Now I score for that. It’s in my benchmark system. And it’s saved me from similar mistakes twice already.

You’ve actually identified a fundamental challenge in scaling influencer marketing: context matters more than raw metrics.

What you’re building—a contextualized case study database—that’s the real competitive edge. Most brands never get there because they try to force standardization too early.

Here’s my suggestion: Organize your 60 cases by outcome quality, not just ROI. Some campaigns hit ROI targets but built weak brand perception. Others missed targets but created long-term equity. High-quality case studies should include qualitative and quantitative outcomes.

Then, when you’re facing a new campaign decision, your question shifts from “What’s the benchmark?” to “Which past case study most closely resembles my current situation?” You’re essentially building a decision-support system through case study similarity analysis.

This approach scales. Once you have 100+ well-documented cases, patterns emerge naturally. You’ll start seeing that, say, 80% of successful micro-influencer campaigns in Russia with <2 week duration had these five characteristics in common.

Don’t try to extract universal benchmarks from this data. Instead, use it to build a recommendation engine: “Given these input parameters, here are the three most similar past campaigns—here’s what they produced.”

That’s how you actually use the cross-market partnership knowledge you’re accumulating.

This is such smart work you’re doing! And honestly, from the partnership side, I can tell you that what makes a case study truly valuable is understanding the relationship that made it work—or not work.

Some of my best campaign outcomes came from partnerships where the influencer and brand clicked on a deeper level. They understood each other, communicated clearly, and the content felt authentic. Those campaigns show up in your data as solid ROI, but the reason was relationship quality.

When you’re analyzing your case studies, you might want to track: How many partnerships were one-off vs. ongoing? Which type converts better? That relationship dimension could be a game-changer for your benchmark system.

Also—and I say this as someone who builds these partnerships constantly—have you considered involving the creators themselves in your case study review? Some of the most valuable insights I’ve gotten came from creators explaining why certain campaigns worked or didn’t. Their perspective adds something pure data doesn’t capture.

I think you’re overcomplicating this. Here’s the hard truth: benchmarks are useful for initial estimates, but they’re basically useless for actual strategy because every campaign is different.

What you should be doing: Use your case study database to identify which types of partnerships work, which influencer relationships are repeatable, and which have growth potential.

Instead of “What’s the benchmark for micro-influencers in fashion?” ask: “Which of my documented partnerships could I expand or replicate? Who are the influencers in my network that consistently deliver, regardless of benchmark?”

That’s where ROI actually comes from—consistent partnerships, not benchmark-hitting. Your database should help you identify who those reliable partners are across both markets.

Everything else is just noise.
