I’ve been obsessed with a specific problem lately: how do you source UGC from creators in different regions and make it feel like it all belongs to the same brand?
We’re working with a brand that wants to build a global UGC library—same product, different markets (US, LATAM, Russia, eventually more). The initial instinct was to create a rigid content brief and ask creators everywhere to follow it.
When we tested that approach, the content was… technically on-brand. But it felt hollow. Like watching actors perform your brand instead of experiencing it.
So we pivoted. Instead of a rigid brief, we created what I’m calling a “brand DNA document.” Not “here’s what to say,” but “here’s what this brand means to different people in different contexts.”
For example: one pain point the product solves is time. In the US, we saw creators talk about “optimization” and “reclaiming time for yourself.” In LATAM, creators reframed it as “more time with family and friends.” Same benefit, completely different emotional entry point.
The UGC that resulted was dramatically better. And because it was actually rooted in how real people in those regions relate to the product, it converted better too.
Here’s what I’m learning:

Authenticity isn’t about consistency—it’s about coherence. The content doesn’t need to look identical. It needs to come from the same core truth about the brand.

Local insights matter way more than global templates. If your brief doesn’t account for cultural context, creators will either ignore it or produce content that feels forced.

The sourcing network is the bottleneck. Finding creators in each region who actually understand your brand and can translate it authentically is harder than the creative work itself.
But operationally, this is complex. Managing creator briefs, approval workflows, and performance tracking across regions—it’s getting unwieldy.
I’m wondering: How are others structuring global UGC programs without them collapsing under their own complexity? Is there a platform or workflow that actually makes this manageable at scale?
And more fundamentally—am I overthinking this? Is there a simpler approach that achieves the same result?
