Tengo que construir un framework de localización para 4 países en LATAM para un cliente grande, y estoy viendo que hay dos riesgos extremos:
Riesgo 1: Un playbook tan genérico que no sirve para nada. “LATAM audience likes authentic content” no me ayuda cuando necesito decidir qué tipo de creadores briefear en México vs Colombia.
Riesgo 2: Playbooks tan específicos que se vuelven inmanageable. Diferentes UGC guidelines para cada país, diferentes audience segmentation, different approval workflows. Todo se fragmenta y después is nightmare mantenerlo.
Lo que necesito es un framework que scale. Algo donde pueda:
- Entender qué es diferente entre mercados
- Tener decisiones rápidas sin que cada campaña sea custom
- Entrenar al cliente rápidamente (no pueden esperar 3 meses para entender nuances)
¿Cuál es estructura que ustedes usan? ¿Cómo documentan sin que sea 50 páginas de documentation que nadie va a leer?
Específicamente: ¿cómo separas lo que es “core principles” (universal) vs “local execution” (country-specific) sin que parezca arbitrary?
Y honestamente: ¿cuántos niveles de customization puede el team absorber antes de que todo se vuelva chaos?
This is the exact question I answer for clients weekly. Framework I use:
Tier 1: Core Principles (Universal)
- Brand voice (tone, values, what we absolutely won’t compromise)
- Content pillars (3-4 themes that work everywhere)
- Technical specs (resolution, length, format)
Tier 2: Regional Adaptations
- For LATAM broadly: humor style, pacing expectations, audio trends
Tier 3: Country Specifics
1-2 page document PER country:
- Key audience insight (ONE insight, not five)
- Top 2 creators or creator archetypes we target
- 1-2 trend patterns unique to that market
- Approval timeline (because yes, it varies)
That’s it. One page is Mexico (audience loves observational humor, fast editing, Monterrey vs CDMX splits matter). One page Brazil (trend velocity is 3x faster, comedy is absurdist, audio is everything). One page Colombia (regional nuance, Instagram stories perform, video length can be longer). One page Argentina (aesthetic obsession, less audio-driven).
Keep it scannable. Bullet points only. No essays.
Then: playbook is ONE thing. Execution is country-adapted. Make sense?
From a creator perspective, the best briefs I get are simple:
“Here’s the core idea. For your market specifically, here’s what’s resonating. Here’s what DOESN’T work. Go.”
Creators don’t need 20 pages of research. We need clear guardrails and space to execute.
When I’ve worked cross-market, the brands that succeeded were the ones that had 80% unified thinking and 20% country-flexibility. Not the other way around.
My advice: create ONE brief template. But with 4 different fillable sections at the bottom: Mexico, Brazil, Colombia, Argentina. Each section is 2-3 sentences max. That’s your country-specific guidance.
Creators respond to clarity over documentation. We don’t read 50-page playbooks. We read the brief and get to work.
