Proving influencer ROI across two markets—how do I actually connect the dots?

I’ve been managing campaigns for both Russian and US audiences for about eight months now, and the biggest headache I keep running into is exactly this: how do I prove that the money I’m spending on bloggers is actually working?

We’re looking at immediate conversions, but some people take weeks to actually buy. And when you’re working across markets, suddenly you’ve got timezone delays, payment processing differences, and varying levels of platform transparency.

What’s been helping me recently is realizing that I need to actually standardize my measurement framework before I standardize anything else. I started tracking everything through UTM parameters religiously, segmenting by traffic source and market, and—this is key—I stopped trying to attribute 100% of revenue perfectly. I’ve been wrestling with this exact problem for the last two years, and I’ll be honest—there’s no perfect solution, but there are patterns that work better than others.

First, stop thinking about 100% attribution. That’s a trap. Instead, build a cohort-based measurement system. Here’s what I mean: when you run a campaign with an influencer, create a control group of users who were not exposed to that content but have similar characteristics (location, device, purchase history, etc.). Then compare the behavior of the exposed group versus the control group over a fixed time window—say, 30 days.

This gives you incremental lift, which is the real ROI metric. I’ve found that incremental lift typically ranges from 15-35% for micro-influencer campaigns in Russia and 20-40% in the US, depending on category and audience quality. When you’re comparing campaigns cross-market, these benchmarks let you see where you’re actually performing above or below your expected range.

Second, standardize your tracking before you run the campaign. I use a simple spreadsheet template that captures: campaign name, influencer name, follower count, engagement rate (average of last 10 posts), content type, budget, UTM parameters, and target market. For every campaign, I’m also pulling data from GA4 segmented by traffic source and market. Then, 45 days after the campaign ends, I calculate: total attributed revenue, incremental lift (by cohort), and cost per incremental sale.

On the currency side—yes, this matters. I’m converting everything to USD at the rate used on the day the campaign went live. It’s not perfect, but it’s consistent, and consistency is what lets you compare across time.

One thing I’d push back on: don’t rely solely on what the creators are sending you. Pull your own data. Creators often have inflated numbers or different measurement methodologies. Your platform data is the source of truth.

What category are you in? That changes the benchmarks significantly.

Also, for the leadership conversation—stop framing it as “we spent $50k and got $120k back.” That’s a weak story because they don’t know what normal is. Instead, frame it as: “Our average cost per incremental customer from influencer campaigns is $X. Our average lifetime value is $Y. Without these campaigns, our baseline conversion rate would be Z%. With them, it’s Z+W%.” That’s the language they understand.

I track this quarterly and share a simple one-pager: campaign period, number of campaigns run, total influencers engaged, total spend, incremental revenue lift, and cost per incremental customer. I also include a 2-3 sentence observation about what worked (audience quality of creator X was higher than expected; US micro-influencers underperformed this quarter compared to last; etc.).

That shifts the conversation from “did we make our money back” to “here’s how we’re optimizing spend across markets.”

When you’re managing spend across multiple markets and influencer tiers, you need to budget for different outcomes at different stages. Micro-influencers typically drive discovery and engagement (high volume, lower conversion). Macro-influencers drive brand authority (lower volume, higher conversion). Your measurement system needs to reflect that, or you’ll keep comparing apples to oranges.

I work with a DTC brand that does exactly this. They run a 90-day campaign cycle. Weeks 1-3 are discovery phase (micro-influencers, UGC creators—measured on click-through and new audience acquisition). Weeks 3-6 are engagement phase (macro-influencers, content creators with brand affinity—measured on engagement rate and comment sentiment). Weeks 6-9 are conversion phase (strategic partnerships with established creators—measured on attributed transactions).

Each phase has its own ROI target, and they’re not the same. Discovery phase expects 3:1 ROAS. Engagement expects 5:1. Conversion expects 8:1+. At the end of 90 days, they calculate blended ROI across the entire funnel.

This matters even more cross-market because the customer journey is different. Russian customers tend to convert faster once they trust the brand. US customers take longer but have higher LTV. You need to account for that in your measurement framework.

How much of your budget are you allocating to discovery versus conversion right now?

I love this conversation because it’s hitting something real. But I want to add a human element that metrics alone won’t capture.

Yes, track the data religiously. But also—and this is important—build actual relationships with the creators you’re working with. When you have a real relationship, they’re more likely to be transparent with you about their metrics, more willing to repeat campaigns, and more inclined to give you honest feedback about what’s working.

I’ve found that the best performing campaigns aren’t always the ones with the highest engagement rates on paper. They’re the ones where the creator genuinely understands your brand and communicates that authentically. And that only happens when you invest time in building the partnership.

When I’m evaluating a creator, I look at: yes, their metrics, but also their past brand partnerships (are they strategic or are they taking every deal?), their engagement quality (are the comments thoughtful or are they spam?), and my gut sense of whether they’d be a fit.

One more thing—consider running “retention” campaigns with creators who performed well. It’s almost always cheaper to work with someone again than to find and vet someone new. And the second campaign typically has better ROI because you’ve got established trust.

Have you thought about building longer-term partnerships with your best performers, rather than one-off campaigns?

I’m dealing with this right now as we scale into the US market. One thing I’ve learned: the ROI measurement problem is actually a data infrastructure problem in disguise.

When I was smaller, I could track everything in a spreadsheet. Now that we’re running 15-20 campaigns simultaneously across Russia and the US, trying to do that in Excel is nightmare fuel. One specific thing I built: I created a “campaign performance scorecard” that tracks not just revenue, but also engagement quality, brand sentiment (we pull comments and run them through a simple sentiment analysis), audience growth, and repeat purchase rate of the cohort exposed to that creator’s content. It’s a more complete picture of whether that partnership was actually valuable.

The second part that helped me: I stopped measuring each campaign in isolation. Instead, I measure by creator and by market, looking at their average performance over time. Some creators have months where they overperform, months where they underperform. When you look at it by month, you’re fooled. When you look at their six-month average, the pattern is clearer.

How much of your current measurement is based on individual campaign performance versus creator/market trends?

One more tactical thing—get your creators to use unique discount codes or links. It’s old school, but it works. When a creator uses a unique code (not just a generic UTM), you know exactly which sales came from them. We’ve found that about 30-40% of our influencer-driven revenue comes through unique codes, which means it’s zero-ambiguity ROI data. The rest we have to model through attribution.

Not every creator will do it, but the ones who do give you iron-clad proof of performance. Those become your benchmark creators—you compare everyone else’s performance relative to them.

I’m reading this as a creator, and I want to add perspective from my side: a lot of the ROI measurement confusion comes from creators not being transparent about what they’re actually delivering.

Honestly? A lot of creators (including micro-influencers like me sometimes) have incentive to make our metrics look better than they are. We might have bots in our comments. Our engagement rate might look high because we’re getting comments from our close friends. Our audience might be older or less engaged than we claim.

When a brand comes to me with a measurement framework that’s really solid—like specifying unique discount codes, or asking to see my actual audience demographic data, or requesting transparent analytics access—I respect that. It means they’re not going to waste money on creators who are inflating their numbers.

My advice: ask creators for access to their native analytics (Instagram Insights, TikTok Analytics, YouTube Studio). Request audience demographic breakdowns. Ask for their last three brand partnerships and what the results were. The creators who refuse to share this stuff probably aren’t the ones you want to work with anyway.

And just a note—if you build real relationships with creators and treat us fairly, we’re way more likely to give you honest numbers and flag problems early. I had a brand pay me once and then ghost me on reporting. I won’t work with them again. But I had another brand that tracked everything religiously and shared the results with me at the end, even when performance was mediocre. We’ve now done six campaigns together because they were transparent and respectful.

The measurement framework matters, but so does the relationship.
