I spent way too long last year wondering why my UGC campaign metrics looked like noise. I’d get performance data back from creators, compare it to benchmarks, and nothing made sense. Some content was killing it by one measure and completely underperforming by another.
The problem was that I was treating all UGC equally. A 15-second product demo from a micro-creator should be analyzed differently than a 60-second lifestyle narrative from someone with more followers. And platform matters hugely—TikTok UGC plays by completely different rules than Instagram Reels.
I started collecting case studies and performance reports from creators I trusted, and I noticed patterns. The really effective UGC content hit certain markers consistently: average watch time, comment-to-view ratio, swipe-up percentage (when applicable), and whether it drove traffic to product pages, not just impressions.
Now I use a framework from some US-based marketers I connected with through here that breaks UGC into content types, then tracks the specific metrics that matter for each type. A tutorial gets judged on completion rate and dwell time. A testimonial gets judged on comment sentiment and shares. A comedy hook gets judged on view velocity and save rate.
The difference is real. When we switched to this system, we could finally identify which creators were actually moving the needle versus which ones were just accumulating views.
How are you folks handling UGC measurement? Do you have a standard framework, or is it still more art than science for you?
This is exactly right. UGC metrics are brutal to standardize because the content variability is so high, but it’s absolutely possible once you segment by content type.
I’ve been analyzing UGC performance data across our campaigns, and the story your framework tells is consistent with what we’re seeing. The issue is that generic engagement metrics (likes, comments, shares) don’t correlate well with actual business outcomes for UGC. What actually matters is engagement quality and conversion propensity.
We built something similar but added a layer: we track which creators’ content audiences actually convert on. Some creators drive tons of views but their viewers don’t buy. Others get fewer views but their audiences have a 3-5% conversion rate. That’s where the real signal is.
One thing I’d add to your framework: are you tracking time-to-conversion? Some UGC content drives immediate purchases, but other content is more brand-awareness focused and converts later. Without controlling for that, you might dismiss content that actually works, just on a different timeline.
This is the kind of clarity that makes creator partnerships actually work. I’ve seen so many collaborations go sideways because the brand’s expectations were unclear—they wanted marketing, but the creator was thinking awareness, or vice versa.
Your framework is brilliant because it creates a shared language between brands and creators. If we can tell a creator upfront “we’re measuring this tutorial by completion rate and dwell time,” suddenly everyone’s on the same page about what success looks like.

Okay YES. This is what I’ve been trying to figure out from the creator side. I’ll post something I think is pure gold, and the brand will barely respond. Then I’ll post something I threw together quickly and it drives crazy engagement and sales.
I think part of the issue is that we (creators) aren’t always thinking about the metrics that actually matter to the business. I’m optimizing for what gets MY audience engaged, not necessarily what gets their customers to buy.
Your framework is helpful because it clarifies the goal. Like, if a brand tells me “we need people to actually watch the full product demo,” that’s different from “we need this to go viral.” Those require different content approaches.
I’d be curious to know: are there types of UGC content that just don’t work across all products? Like, I can do testimonials and demos well, but I’m terrible at how-to content. Is that normal, or should every creator be able to adapt?
Your content-type segmentation is the right approach, and it’s one that most brands still aren’t doing rigorously enough.
What’s worth adding: UGC performance also varies significantly by traffic source and audience demographic. UGC that performs well on TikTok (where the audience is younger, trend-conscious, and impulse-driven) will underperform on Pinterest (where users are researching, planning, and have longer decision cycles).
I’d also recommend building cohort analysis into your framework. Track UGC by creator tenure (new vs. established), creator niche (are they in your product category or adjacent?), and audience overlap (how much of their audience is your target customer?).
One more thing: have you built a causal model yet? Like, can you isolate the effect of a specific piece of UGC on downstream conversions, or are you still looking at correlation? That’s the difference between “this content performed well” and “this content actually sold products.”
This resonates with what we’re seeing in our product. We partnered with micro-creators to generate UGC for our app, and half the content looked amazing but didn’t actually drive downloads. The other half was rougher but people watched the whole thing and then installed.
Your point about measuring the right metrics is critical. We were looking at view count and completely missing watch completion. That was the actual predictor of whether someone would download.
The tricky part for us is that we have creators in multiple markets, and UGC preferences seem to vary. Russian users love more polished, narrative-driven content. International users respond better to quick, snappy demos. Are you seeing that kind of regional variation, or is it more about creator style differences?
This is the kind of systematic thinking that separates accounts that waste UGC budgets from accounts that scale them.
We’re building something similar for our clients, but we’re also adding a competitive benchmarking layer. We track what UGC content looks like for competitors in their space, then we benchmark our creators’ content against that. Sounds simple, but most brands aren’t doing it.
One question for you: when you’re evaluating creator quality for UGC, are you looking at their existing audience metrics, or are you scoring based purely on the quality of the UGC content they produce? We’ve found that sometimes creators with smaller audiences produce better, more conversion-focused content than creators with massive followings. The incentives are different.
