I’m deep in a problem that I can’t quite solve on my own, so I’m hoping someone here has dealt with this.
We’re working with a US partner agency on a coordinated influencer campaign, and we’ve realized that our measurement frameworks are completely different. They track LTV one way, we track it another. They use a 30-day conversion window, we use 14. They call something a “qualified lead,” and we have a different definition.
On the surface, it seems minor. But when you try to compare campaign performance or build a unified ROI story for a client? It breaks.
What I’m trying to do is co-create a standardized measurement template that both teams can use. The idea is:
- We agree on core KPIs upfront
- We agree on how to calculate each one (attribution window, source data, conversions definitions)
- We document it so every future campaign follows the same logic
- We can actually compare apples to apples
But every conversation I have with the US partner feels like we’re speaking different languages. They optimize for one thing, we optimize for another. It’s not malice—we just grew up in different systems.
Has anyone done this successfully? What should a good international measurement template actually look like? And how do you get partners who have no incentive to align to actually commit to consistent metrics?
This is my favorite problem because it’s actually solvable. Here’s the template I built with a US partner that actually stuck:
1. Agree on the funnel, not the metrics:
Instead of arguing about “what’s a conversion,” define the actual customer journey: Awareness → Consideration → Conversion → Retention. Everyone agrees those exist. Then, for each stage, you define what you measure in your system. The point isn’t that you measure the same thing—it’s that you measure the same thing AT each stage.
2. Create a translation layer:
You don’t force alignment on everything. You accept that US partner’s LTV is calculated from Stripe data, and yours is from your own database. But you both commit to reporting it in the same units (USD) and the same time window (30, 60, 90 days).
3. Document assumptions:
This is critical. When you define “qualified lead,” write down exactly how you identified it: “a user who clicked through from influencer content, landed on product page, and spent >30 seconds.” Document the hell out of it. Show your work.
4. Run a pilot with one campaign:
Don’t try to build the perfect template theoretically. Run one small campaign, measure it both ways, and see where the biggest gaps are. Then refine.
The template I recommend is a simple spreadsheet:
- KPI name
- Definition (exact formula or process)
- Data source (where it comes from)
- Owner (who’s accountable for being right)
- Reporting frequency
- Acceptable variance (we accept 5-10% difference between systems because they’re fundamentally different)
That last one is key. You’re not trying to get to 100% alignment. You’re trying to get to “we understand why the numbers are different.”
Oh, and one more thing: get leadership buy-in early. If your US partner’s team (and their leadership) don’t understand why measurement consistency matters, they’ll never commit. I had to explain it like this:
“If we can’t measure success the same way, we can’t learn from failures together. Every campaign will teach us different lessons because we’re measuring different things. The template isn’t bureaucracy—it’s the difference between optimization and guessing.”
Once their leadership understood that, suddenly their team had authority to align with us.
Anna’s framework is excellent. I’d add: you need an executive sponsor on both sides who cares about the outcome, not just the process.
The reason these conversations go sideways is because individual team members don’t have incentive to align. If your metrics look good and theirs look different, your bonus depends on your metrics. But if you have a shared KPI that both teams are measured against, suddenly alignment becomes everyone’s problem.
We built a campaign KPI that was literally: “Did this campaign hit the agreed-upon ROI for both regions?” That single metric was shared by both teams. It forced alignment on everything upstream because neither team wanted to fail on the number that mattered.
I’ve found that the relationship layer matters here too. Before you get into metrics, spend time understanding why each partner measures things their way. There’s usually a real reason.
Maybe the US agency uses a longer conversion window because their audience takes longer to buy. Maybe you use a shorter one because of how your product works. Those aren’t arbitrary—they’re informed by market and business realities.
When I sat down with partners and asked, “Tell me why you measure this this way,” instead of “Let’s align on this metric,” suddenly we weren’t in a negotiation—we were in a conversation.
It made the measurement template feel less like imposed policy and more like “here’s what we all learned about how these campaigns actually work.”
Also, I’d recommend quarterly reviews. Don’t just build the template and move on. Every quarter, have a conversation: “Is this template still working? Are there easier ways to align? What have we learned?”
Here’s the version I use when I’m managing multiple partner agencies across regions:
Core metrics everyone must track:
- Cost per click (CPC)
- Cost per conversion (CPC is universal—tracking costs is non-negotiable)
- ROAS (return on ad spend, to account for different margins by region)
- New customer acquisition cost (CAC)
- Customer lifetime value (LTV—30, 60, 90 day if possible)
Regional flexibility:
- Each market can measure engagement differently if they want
- Each market can define “conversion” differently IF they document it
- Each market can use different attribution models IF they’re transparent about it
The deal is: when we review performance, we ALL focus on ROAS and CAC. That’s the common language. Everything else is context.
It simplified partnerships immediately because suddenly we weren’t arguing about 47 different metrics. We were just arguing about 2, and those 2 were universal enough that there wasn’t much to argue about.
When we expanded to the EU, we made this mistake: we tried to build a perfect template first. It was theoretical and abstract, and no one felt ownership over it.
What actually worked was: we ran a campaign without a shared template, it went well, and then we reverse-engineered how we’d each measured it. That conversation was way more real because we had actual data to point to.
Maybe try that approach? Run one campaign with your US partner without a locked-in template. See where the measurement gaps are. Then build a template based on real friction, not theoretical alignment.
You’ll spend less time debating and more time implementing.
