We’ve had some genuinely viral UGC moments over the past year. Campaigns that hit, angles that resonated, creators who nailed it. But every single time, we finish celebrating and then… we just move on to the next campaign. And six months later, we’re solving the same problems again.
I know I’m not alone in this. Teams run successful campaigns all the time, but capturing why they worked and turning that into a repeatable system? That’s where everything falls apart.
The challenge gets bigger when you’re working across markets. A UGC angle that crushed it in Russia—do I just port it to the US? Do I dissect what made it work and rebuild for that market? How do I even document learnings when the cultural context is so different?
I started trying to build a simple framework. After each campaign, we’re documenting: What was the core insight? What creator types performed best? What brief structure generated the best work? What were the unexpected wins? What flopped?
But here’s my struggle: captured learnings are only useful if you actually use them. Right now, our documentation feels academic. It doesn’t translate into faster, smarter decisions on the next campaign. I’m creating archives instead of playbooks.
How do you actually turn case studies into a living system that the whole team actually references? What data points actually matter when you’re trying to replicate success across different campaigns and markets?
This is a systems problem, not a documentation problem. Most teams fail here because they capture learnings but don’t create feedback loops—nothing forces you to reference them.
Here’s what works: Create a quarterly pattern analysis. Don’t just write up case studies. Actually compare them. What themes appear across successful campaigns? Is it always certain creator archetypes? Always certain audience segments? Always certain content formats? When you layer multiple wins on top of each other, patterns emerge.
Second: Build hypothesis tests into future campaigns based on learnings from past ones. “Last quarter, we noticed that comedic angles outperformed earnest ones 3:1. This quarter, let’s test that hypothesis deliberately with new creators and audiences.” Document the test. Share results.
Third: Create accountability. Someone owns the playbook. Someone enforces that teams consult it before briefing new campaigns. If playbooks exist but nobody reads them, they’re useless.
For cross-market work: Create separate playbooks per market, but also a cross-market patterns document. Where do learnings transfer? Where do they break down? This is actually the most valuable intel because it tells you what’s universal vs. what’s cultural.
Practical template: Create a three-column comparison—Campaign, Key Variables (audience, brief format, creator type), Result. Update it after every project. When you have 10-15 campaigns in that table, patterns jump out immediately. You’ll start seeing: “Oh, we always underperform with Gen Z audiences when we brief creators X way. Let’s never do that again.” That’s your playbook in action.
I think you’re overthinking the documentation part. The real issue is that people need to be invested in capturing and sharing learnings, not just systems.
What I do: After successful campaigns, I actually bring people together—the marketer, the creator, the project lead—and we just talk about what worked. Not writing up a case study yet. Just asking questions. “Why do you think that angle resonated?” “What surprised you?” “What would you do differently next time?”
That conversation is where real learning happens. Then someone captures it, but the thinking is already alive in the room.
For cross-market specifically: I’ve seen huge “aha” moments when we got Russian and US team members talking about the same campaign. What landed in Russia for X reason looked totally different from what landed in the US, even though the metrics were similar. That conversation generated insights that would never show up in a document.
Maybe your playbook problem is that it’s too isolated. Share learnings across teams, markets, and disciplines. Make it conversational first, documented second.
We’re building something similar as we scale internationally, and here’s what’s actually working: We treat playbooks like living documents that we actively update rather than archives.
Every month, we run a review where we look at campaign performance and ask: “Does our playbook still hold true, or did something change?” We make updates. We delete stuff that stopped working. We add new learnings.
Key insight: Playbooks age fast, especially in the creator economy. What worked last quarter might not work this quarter because audiences, algorithms, and creator preferences shift. If you treat your playbook like it’s permanent, it becomes irrelevant.
For cross-market expansion: We’re literally running the same campaigns in parallel across markets and comparing the playbooks. Where do they diverge? That’s where we learn about market differences. Over time, we’re building a meta-playbook about how to adapt from one market to another.
The error most teams make: They document success and then act like they’ve solved it. But scaling isn’t about replicating the exact same campaign. It’s about understanding principles and adapting them. Your playbook should teach principles, not prescribe execution.
I literally call this the “campaign archaeology” phase, and it’s non-negotiable at our agency. Every successful campaign gets a formal debrief—not a brief retrospective, a real debrief where we’re extracting systematizable learnings.
We use this template: The Hypothesis (what we thought would work), The Reality (what actually happened), The Insight (why the gap exists), The Principle (what we’ll do differently next time).
Key point: A principle is more useful than a tactic. “Comedic angles work better” is a tactic. “Our audience connects with brands through humor because they see competitors as overly serious” is a principle. Principles transfer across campaigns and markets. Tactics age fast.
For cross-market campaigns, we do this debrief per market AND a comparative debrief. Where did US execution differ from Russia? Why? What was cultural, what was just bad execution? Those comparisons are goldmines of insight.
The playbook then becomes: Here are our proven principles. Here’s how we’ve seen them express themselves in different contexts. Here are questions to ask before deploying them in a new market.
Scaling is about moving from “just don’t break it” to “understanding what actually drives success.” Your playbook is that translation.
One more thing: Tie playbook updates to quarterly business reviews. If no one’s referencing the playbook and it’s not influencing campaign strategy, update it anyway but flag that there’s an adoption problem. Sometimes the best insights are ignored because of org friction, not because they’re wrong.
From a creator perspective: documenting what worked with us is actually helpful feedback. But I notice most brands try to extract lessons without actually asking creators what they thought worked.
When you’re building your playbook, talk to the creators who nailed it. Ask: “What about the brief resonated with you?” “What format let you do your best work?” “What constraints actually helped your creativity?” That intel is gold and you won’t get it from metrics alone.
I can tell when a brand is trying to systematize our work without understanding what actually made it authentic. They’ll copy the surface-level stuff—the format, the tone—but miss the creative freedom aspect that actually enabled the magic. Then they try to replicate it with the next creator and it falls flat because they’re copying output, not process.
Your playbook should teach people how to think about UGC creation, not just what successful UGC looks like.
Also—when you’re working cross-market, involve creators from both markets in the learning extraction phase. We see blind spots that data alone won’t catch. A US creator might look at a Russian campaign and say, “Oh, that wouldn’t work here because…” and that actually matters for your playbook.
Playbook design is actually a strategic capability, not administrative work. Here’s how I’d structure it:
Layer 1: Universal Principles — These are market-agnostic. Example: “Audience pain-point-first briefs outperform product-first briefs by 2.1x.” Document, test, verify.
Layer 2: Market-Specific Applications — Same principle, different expression. “In Russia, pain-point briefs emphasize efficiency; in US, they emphasize self-actualization. Same principle, different cultural lens.”
Layer 3: Creator-Type Variations — How does the principle shift for micro vs. macro creators? For established vs. emerging creators?
Build your playbook in three layers and suddenly it’s scalable. You’re not saying “do exactly this.” You’re saying “here’s the underlying principle, here’s how it manifests in different contexts.”
For extraction: interview performers (creators and marketing leads), run analytics on successful campaigns, survey outcomes. Triangulate the data. When three independent data sources point to the same insight, that’s your principle.

One practical thing: Create a playbook usage tracker. When a team references a playbook principle before launching a campaign, document it. When the campaign results come in, check: did following the principle predict success? Build a feedback loop where teams can see that the playbook actually works. That drives adoption. Without it, playbooks feel academic.
