Quality control for subcontracted work: what actually matters when you're handing off projects across borders?

Share this metric with partners. Most people don’t realize their work is in excess revision cycles. Visibility creates accountability and motivation to improve.

One metric I track: quality consistency across partners. If Partner A averages 8/10 and Partner B averages 6/10, I dig into why. Usually it’s process, not talent. Standardize the process, quality converges.

Actionable: audit your QC process with one pilot project. Count touches, feedback rounds, time-to-approval. Set targets for each. Then see if you can hit them with your next partner. If you can repeat the process and quality holds, you’ve got something scalable.

We went through exactly this. Our early subcontracting was chaos because we had no framework. Client would reject work, we’d panic, we’d throw it back to the partner for revision, partners would get demoralized. Cycle repeated.

We finally said: enough. We built a QC process:

Each phase has clear success criteria. Partner knows what “good” looks like before they finish.

Revision cycles dropped from 4-5 rounds to 1-2. Client approval rate went from 60% first-pass to 85%.

Scaling: we started documenting the checklist and success criteria in a shared doc partners can reference. We onboard each new partner into this system. Consistency built in.

One more thing: we assign a single point of contact for each partner. Prevents confusion from multiple feedback sources. That person owns the relationship and the QC handoff.

Real talk: some partners won’t fit your system, and that’s okay. We had one partner who wanted autonomy and resisted early feedback. We parted ways respectfully. The partners who stay are the ones who align with the framework. Quality got way better after we made that call.
