Running influencer pilots before committing the full budget—what's your process?

I’m at the point where I need to make smarter decisions about where we allocate our influencer marketing spend. Right now, we’re throwing reasonable budgets at campaigns, but we don’t have a structured way to test ideas before we go all-in.

Our challenge is that we work with partners across both Russian and international markets, and budget is tight. I can’t afford to waste money on a full-scale campaign that doesn’t work, but I also can’t afford to over-test everything.

I’m thinking about a pilot program structure: Pick a small segment of influencers, run a targeted campaign, measure specific KPIs, then decide whether to scale. But I’m not sure what those KPIs should be, how long a pilot should run, what budget makes sense, or how to handle the complexity of different market dynamics.

Does anyone here have a repeatable pilot framework that’s worked for you? How do you decide which pilots are worth scaling, and how do you avoid decision paralysis when the data is still fuzzy?

This is exactly the right instinct. Pilots are how you de-risk scaling.

Here’s the framework I’d use: Start with a hypothesis (e.g., “Micro-influencers in the fitness niche will generate a CAC below $X”). Design a small pilot that tests that hypothesis: 3-5 influencers, tight campaign parameters, 2-3 week duration, enough budget to get statistical significance (usually $5K-$15K depending on your industry).

Measure three things during the pilot: (1) engagement quality, (2) conversion rate, (3) CAC. If two out of three hit your targets, you’ve got a green light to scale. If only one hits, pause and diagnose. If none hit, kill it or pivot.

The key is discipline: resist the urge to tweak mid-pilot. Let it run. Collect clean data. Make ONE decision at the end.

For multi-market pilots, I’d actually recommend running them sequentially, not in parallel. Your first market teaches you what to optimize for in market two. That sequential learning is valuable and actually saves money.

On the “fuzzy data” problem: If you’re getting mixed signals after the pilot, that usually means your hypothesis wasn’t clear enough or your measurement wasn’t rigorous. Go back and tighten the hypothesis. You want pilots to give you YES/NO answers, not maybes.

I’d add one thing to Mark’s framework: Before you run the pilot, map out your decision tree. What does “success” look like? What metrics matter most? What’s your walk-away point? Write it down. Don’t make that decision when you’re looking at spreadsheets three weeks from now.

From the agency side, I’ve seen too many teams run pilots that generate interesting data but don’t actually answer the question they set out to answer. It’s because they never formally decided what success looked like upfront.

For budget, I’d say allocate 10-15% of your intended full-scale budget to piloting. So if you want to spend $100K on a campaign, run a $10-15K pilot first. That ratio gives you enough spend to get real data without over-investing in learning.

From a data perspective, make sure you’re also tracking your control group or baseline. If you’re running a pilot with 5 influencers, you should be measuring what would have happened without those influencers in the mix. Otherwise, you can’t isolate the influencer effect.

Also, different influencer tiers are essentially different products. A micro-influencer pilot doesn’t tell you anything about macro-influencer performance. Don’t mix them in the same pilot—that’s where you lose clarity.

For multi-market pilots, the key variable is audience overlap. Does your Russian audience look anything like your US audience? If not, your pilot insights won’t transfer, and you’ll need separate pilot programs for each market. That’s an upfront diagnostic you should do before spending pilot budget.

We’ve been through this exact problem scaling our product internationally. Here’s what we learned: pilot timelines need to be market-specific.

In Russia, we can see conversion patterns in 10-14 days. In the US, sometimes it takes 30+ days because the buying cycle is longer. If you run the same 2-week pilot in both markets, the US data will look like a failure when it’s actually just early.

Also, partner with your influencers during the pilot. Tell them it’s a test and why. Most creators respect that and will actually help you optimize. We’ve had pilots improve dramatically once we looped in the creators and said, “Hey, here’s what we’re measuring—help us think about how to make this work.”

Budget-wise, we spend about 5% of planned spend on pilots, but we run multiple pilots in parallel (different creator tiers, different content types). That gives us faster learning than sequential pilots, even though it looks more expensive upfront.

As a creator, I want to be honest: pilot budgets can sometimes feel frustrating because the per-post rates feel low, and I’m putting in the same creative effort as a full-budget campaign.

But here’s what I’ve learned—brands that run solid pilots and then scale with the creators who crushed it are actually way better to work with long-term. There’s more budget, less churn, and way better creative direction because we’ve already built rapport.

So my advice to you: If a creator does well in your pilot, actually scale with them. Don’t treat pilots as auditions where you try 10 creators and only keep one. That’s exhausting and doesn’t build the partnerships you need.

Also, for pilots, be clear about content rights and exclusivity. Can I repurpose the content? How long is it exclusive to you? These details matter to creators and can actually affect how much effort we put in.
