Sourcing creators across countries without losing quality: how the bilingual hub helps you build a sustainable UGC pipeline

Running UGC campaigns at scale requires sourcing a lot of creators fast. But fast sourcing usually means quality drops. That’s the trade-off everyone warns you about.

I was scaling a campaign—needed 40 UGC creators across Russia and US in two weeks. Impossible timeline, but the client had budget and was pushing. My usual approach (hand-vetting each creator) wasn’t going to work.

I started using the bilingual hub to build a sustainable creator sourcing system. Here’s what that looked like:

  1. Pre-vetted creator pool I started tagging creators in the hub as I discovered them—not just adding to a one-off list, but building a living database with ratings and performance notes. Russian creators tagged with what they’re good at (beauty, tech, lifestyle), US creators the same. The key: bilingual tagging meant I could search “lifestyle creators, Russia, 100k-500k followers” OR “tech creators, US, 20k-100k followers” from the same search interface.

  2. Quality gates, not speed gates. Instead of just “find creators faster,” I defined three quality tiers: Proven (worked with before, track record), Vetted (new but assessed against specific criteria), Testing (untested but high potential). For a campaign, I’d aim for 60% Proven, 30% Vetted, 10% Testing. This let me scale without taking on unknown risk.

  3. Async qualification process. I stopped doing individual Zoom calls with every new creator. Instead, I built a brief template that creators submitted responses to. Their response quality told me everything I needed to know: Can they understand a nuanced brief? Do they ask clarifying questions? (Good sign.) Or do they just say “yes, I’ll do it”? (Red flag.)

  4. Market-specific acceptance criteria. This was the insight that changed everything. A 50% engagement rate might be amazing for a micro-creator in Russia but terrible for a 500k creator in the US. Instead of universal benchmarks, I created market-specific ones. The hub’s collaboration threads made it easy to discuss these with partners and update them based on actual performance.

The result: two weeks, 42 creators sourced, 38 of them performed above 70% of our expected benchmark. That’s not perfect, but it’s scaling-quality.

The bilingual piece isn’t just translation—it’s consistency. When a creator can respond in their native language and I can review their work in both contexts, there’s way less miscommunication. Fewer “I didn’t understand the brief” failures.

My question: when you’ve scaled creator sourcing, what was your quality floor, and how did you maintain it as volume went up? And did your approach change when you started working across markets?

The 60/30/10 split (Proven/Vetted/Testing) is a useful heuristic. But how many campaigns do you need to run before a creator moves from Testing → Vetted → Proven?

And more importantly: how do you handle the Testing 10% who fail? Do you eat the cost, or do you build in performance penalties with the client?

The async qualification process through brief response is genius. But I’m wondering: do you still do any direct communication with creators before onboarding, or are you fully async?

Because I worry that skipping any relationship-building step might bite you on longer campaigns or repeat work.

I’m a UGC creator, and I want to be real: the brief response thing is actually good for me. If an agency is serious about matching me with the right project, they should ask me clarifying questions through a response process. It means they’ve thought about whether we’re a good fit.

My only worry: how much detail do you put in the brief template? Because a shallow brief is useless—I still don’t know what you actually want, and my response will be guesses.

Question about the pre-vetted pool: am I (a creator) notified that I’m in your vetted pool? Or am I just… in this database somewhere and the first time I hear from you is when you’re offering me a gig?

Because as a creator, I’d want to know if an agency is actively building a relationship with me vs. just scraping me as a possibility.

70% of expected benchmark is good, but what does that actually mean in performance terms? Like:

  • If you expected 2% CTR, did 70% of creators hit 1.4% CTR?
  • Or did some hit 3% and some hit 0.1%, averaging to 70%?

That distribution matters way more than the average. How are you tracking variance?

This is so methodical and respectful to the creator experience. I’m curious: when you move a creator from Testing to Proven, do you ever tell them? Like, do you celebrate them or acknowledge their improvement?

Or is that internal for your own planning?

The market-specific acceptance criteria is great, but are you A/B testing that? Like, do you have data showing that US micro-creators actually do perform at 50% ER while Russian micro-creators perform lower?

Or are you basing this on received wisdom?

How many creators total are in your pre-vetted pool at this point? And how much time do you spend maintaining it (removing inactive, updating tier, etc.)?

I’m asking because I’m worried that `“pre-vetted database” sounds great until you realize you’re spending 10 hours/week just maintaining it.
