Structuring a post-mortem for a failed influencer campaign—how do you move from "what went wrong" to "here's what we fix"

We had an influencer campaign blow up last quarter. The brief was solid, the creator was well-aligned beforehand, but the execution just didn’t land. Worse, we spent two weeks afterward stuck in blame mode—was it the brief, the creator, the creative direction, the audience?

I realized we didn’t have a framework for this. We were having the same arguments in Slack with no way to move forward into “what do we actually do differently next time.”

I started documenting the campaign in detail: what was the original hypothesis, what were we trying to test, what metrics were we tracking, what actually happened, where did expectations diverge from reality. Then I broke it down into specific tasks: creator feedback session, competitive analysis, audience research validation, brief structure review.

The shift that mattered: instead of asking “whose fault was this,” I asked “what did we not validate before launch?” That reframed the whole conversation. Suddenly we were identifying gaps—missing audience research, unclear creative guardrails, assumptions we’d made without testing.

Once I saw the gaps, I could assign actual next steps: “Do we need different creator selection criteria? Do we need to validate brief clarity with a test creator first? Do we need different success metrics?”

Now every post-mortem has three sections: what we learned, what we should have validated, and what specifically changes next time. It’s kept us from repeating the same mistakes.

Instead of starting with narrative (“the creative didn’t resonate”), I pull the data first: engagement rates, completion rates, audience sentiment, demographic breakdowns. Then I build the hypothesis about what went wrong.

Too many post-mortems become blame sessions because they start with feelings. If you start with “here’s what the data shows,” the conversation changes immediately.

Example: we had a campaign with really poor engagement. The team assumed the creative was weak. But the data showed: right audience, right product, but 60% of viewers bounced after 3 seconds. That wasn’t a creative problem—it was a hook problem. Suddenly the actual fix became clear instead of vague.

Are you pulling quantitative data first, or starting with qualitative impressions?

Also important: when you identify gaps, be specific about how you’ll close them next time. “We should have validated the brief” isn’t actionable. “We need a test creative from 2 creators before full launch” is actionable.

I template this: [Gap] → [Root cause] → [Specific change] → [Who owns it] → [When it happens].

That structure turned our post-mortems into actual process improvements instead than just learning sessions that change nothing.

I love this framework because I see it from the relationship side. When a campaign flops, creators often get defensive or anxious about future opportunities with the brand. If you structure the post-mortem right, it becomes a collaborative session instead of a review.

What I do now: I bring the creator into the structured analysis (with permission, obviously). I ask them directly: “Looking at the performance data, where do you think audience expectations weren’t met?” Creators have insights stakeholders miss. They know what the audience was actually saying in comments, what the vibe felt like compared to previous work.

That collaborative post-mortem turned a failed campaign into actually useful intel, and it kept the relationship intact instead of souring it.

Strong approach. I’d add: separate the learnings by type so you can actually improve different functions.

Strategic learnings: Was the core hypothesis wrong? Did we misunderstand the audience or market?

Execution learnings: Was the creative brief unclear? Did the creator need better guidance?

Measurement learnings: Were we tracking the right success metrics? Did we miss leading indicators?

Once you categorize, you don’t send a generic “let’s improve” message. You send specific changes to strategy, to creative operations, to measurement frameworks. Different owners, different timelines, actual accountability.

Most teams mash all three together and nothing changes because nobody knows what actually needs to fix.

From an agency perspective, post-mortems are where you prove your value or lose clients. If you can’t clearly explain what went wrong and what’s changing, clients assume you don’t understand your own work.

What I’ve found: clients expect post-mortems for failures, but they want three things: (1) what actually happened, (2) it wasn’t because we’re incompetent, and (3) here’s what we’re changing. If you deliver all three with data, clients often keep the relationship and let you try again.

Your framework with specific tasks and owners is exactly what clients need to hear. It shows you take accountability and have a system for improvement.

From creator side: please include us in the post-mortem conversation if you want to understand what actually happened. We’re the ones in the comments, seeing real-time audience reaction. If the campaign flopped, we usually know exactly when the audience lost interest and why.

I had a brand do a full post-mortem without even asking me questions first. They came to conclusions I could’ve told them weren’t accurate. Then they applied the wrong fixes to the next campaign.

Structured post-mortems are great, but they only work if you actually validate the analysis with the person who shot the content and saw the live engagement happen.
